Solution
Marketing bursts were taking down the monolith — and large senders were starving everyone else on shared queues. We split the platform by bounded context and migrated tenant by tenant with dashboards both sides could trust.
Module 1: Microservices split
Auth, routing, billing, and send workers deploy independently; a billing deploy no longer risks campaign dispatch. Blast radius shrank: an incident in reporting does not take down submission APIs. Teams own services with clear SLAs instead of one shared on-call afraid to restart anything.
Module 2: Queue-based dispatch
Campaign profiles pick worker pools and rate limits — a million-recipient promo scales workers without touching transactional OTP traffic. Dead-letter queues and replay tools let operations recover stuck batches without database surgery. Peak season tests proved headroom before marketing sold the next mega-campaign.
Module 3: Dual-run migration
Tenants shifted traffic with side-by-side comparison dashboards: delivery rate, latency, and billing events had to match before cutover. Rollback per tenant remained one flag flip — sales could keep prospects on legacy until parity was proven. Feature parity was contractual; we showed diff reports, not promises.
